ok, let's break this down
Flash of Genius:
You've gained the ability to come up with solutions under pressure. When you or another creature you can see within 30 feet of you makes an ability check or a saving throw, you can use your reaction to add your Intelligence modifier to the roll.
unlike Bardic Inspiration, it does not say you can wait until after the roll to use it. this makes BI really clear
however, it does say "makes an ability check or a saving throw" not "is about to roll"
plus, it uses your Reaction to add to the roll. it does not (like shield spell or Attack of Opporunity) say that the Reaction interrupts the trigger
to me, that means it has to be used after the roll.
I goofed as the DM and should not have told you the results of the rolls before you decided whether to use it or not, but that's on me. Yes, you can go ahead and use it this time.
In the future, it is used after the roll is made but before I let you know if the roll succeeded or failed.

I guess you could Ready an action to shoot if something jumps out at you. If that's what you want to do, go ahead and take that Action, then take your full turn. Or let me know what you have in mind.

Nice try, that's not how surprise works. Marvin wasn't aware of the attack, he is just immune to being surprised.
The only thing that makes sense to me is that maybe he heard the creature burrowing on its surprise turn or felt some of ceiling start to fall as it moved into position. He can't be surprised, so he was able to react and take his turn, effectively interrupting the creature's turn.
Kind of like Ranger mo chi chu?
I guess in fairness, Marvin should take no damage from the surprise attack, since he could have moved out of the way.

So, here’s the language for Surprise:
The GM determines who might be surprised. If neither side tries to be stealthy, they automatically notice each other.
Otherwise, the GM compares the Dexterity (Stealth) checks of anyone Hiding with the passive Wisdom (Perception) score of each creature on the opposing side. Any character or monster that doesn’t notice a threat is surprised at the start of the encounter.
If you’re surprised, you can’t move or take an Action on your first turn of the combat, and you can’t take a Reaction until that turn ends. A member of a group can be surprised even if the other Members aren’t.
So by that mechanic, it boils down to the Land Shark’s Stealth roll vs the PCs Passive Perception determining who is or isn’t able to take their turn in the first round of combat. I’d offer that doesn’t actually negate the damage of the falling rocks AoE (tied to the appearance of the creature at the start of combat and triggering Initiative) but allows for any PCs making their PP check to have their turn AND deal with the creature’s Slashing attack as they occur during Initiative order. Marvin is the exception as he basically automatically makes his PP check.
My only other question is did he say “Candygram!” before breaking through the rocks? That would have fooled us all for sure…

I actually did the PP part. Being that its Passive perception, there is no roll for the party to make. The party is in dim light, which puts everyone at DIS to spot anything and it was inside the rock, so it had ADV to its stealth roll (which i made) vs PP at -5 due to DIS.

Damn! ugh, this fight is starting out rough for the monsters....
so, that doesn't all work, but most of it does. As I posted earlier
On Marvin's first turn, there is no actual target. He can't cast HM. All he can do is Ready an Action to shoot when the Kool Aid man busts through the roof. He can move at this point, so no worry about the AoO or the AoE.
Now its the monster's turn, it busts through the roof, which triggers the Readied Action. Marvin can shoot twice, but without ADV (monster has now acted) and without HM. His first rolls still hit, they just do less damage. He still gets SA due to friendly proximity. His 2nd attack is only 1d6, not 3d6. If it had HM it would have only been 2d6 anyways, not 3d6.
I calculate total at 35 for his 1st round. (only 7 less after all that)
On Marvin's 2nd turn, he can now cast HM or use his Steady Aim but not both as they both need Bonus Action. He can still have SA due to friendly proximity. Let's assume he casts HM and I will take the 2nd rolls, so we don't have to reroll everything.
However, its also worth noting
Steady Aim
3rd-level rogue feature
As a bonus action, you give yourself advantage on your next attack roll on the current turn. You can use this bonus action only if you haven’t moved during this turn, and after you use the bonus action, your speed is 0 until the end of the current turn.
that only applies to 1 attack roll, not your next Attack Action. so... that means no ADV on the 2nd attack. Given that I have already screwed this up enough myself, you can have that first hit and crit roll (basically free ADV) and we don't need to reroll it. You still get the SA due to the proximity of your teammates.
I see 91 total damage, which is still a whooping for my poor land sharkie with a pin cushion for a face

Warhol is up and prone

Thanks for sorting me out Mr. DM. Since Marvin didn’t have to use his Skirmisher reaction, can we leave him one square further from Pincushion O’Toothface at G-7?

between you, me and the fence... .I am still not convinced we did this right. It reminds me of the old instant\interrupt\tap rules issues from Magic. It makes my brain hurt. sorry this was such a mess!
I noticed they dropped the "immune to surprise" from the Alert feat in the 6e UA they released.

Do the rules allow Warhol to share a space with a creature only one size larger? Does he get shunted into a nearby space or are there special rules for this situation.
Assuming he can move to another square and stand, he would do that to c-9. (Still in reach) As a bonus action he will revert to turtle form and then cast dark vision on himself. I don’t think any of that provokes an opportunity attack.

Yes, it can. There is special text in the monster's stat block. You would otherwise be correct generally
it can then use this action to land on its feet in a space that contains one or more other creatures.

at 14, 2 smaller land sharks bust through the tunnel walls. They bring a significant amount of rubble down with them. They take a few steps, then dive into the floor like dolphins in a wave. They jump out from underneath attacking Marvin and Vasyli!

Marvin is familiar with Bulettes in general as they can be a nuisance above ground too. Bulettes are known to have a keen taste for halflings (according to their entry in the MM)
These are just a local underdark variety but their general anatomy appears very similar. Marvin notes 1 unusual organ in the nose area that he suspects gives them a tremor-sense and is probably how they hunt.
Bulettes have a U-shaped stomach, similar to aquatic sharks. The stomach uses strong enzymes to turn its food into a digestible mush before it passes a pyloric valve into spiral-shaped intestines. Marvin finds some unidentifiable mush in the intestines. Anything inorganic or that the Bulette can't break down is probably vomited up like clothes, armor, bone, etc.

The party continues through the colorless tunnels. They narrow at some points. At others they open into small chambers. Another couple hours pass uneventfully. Then Marvin spots something about 50-60 ft ahead, just within the range of darkvision. It looks like a group of about 5 corpses in the tunnel. He would guess they are Dawi based on the size and shape.

Marvin slips into the shadows.
Warhol doesn't notice any obvious hiding places beyond the normal rocks and bends in the tunnel. The bodies do look a bit odd though....
Nature check from Marvin who was taught about the Underverse from the 'Lunkers?
Warhol or Vasyli can try too, but at DIS due to the unique nature of the Underdark
